A Little Bit of Background

I’ve been living a “secret” double life since 2023: after school (and later after work since my graduation), I would spend a considerable part of my evenings and weekends maintaining rustup. Meanwhile, I wasn’t super sure about my career prospects and how Rust could play a role in it.

Fast forward to today, and I somehow ended up on the other side of the $DAYJOB tunnel: maintaining rustup has become my full-time responsibility. After 3 years, it just feels like the right moment to make it professional.

Thus, below is a breakdown of what all my time has been spent on during the month of August working as a Rust Maintainer in Residence with a focus on rustup, what I have been thinking about this new role, and what I have been able to accomplish so far.

Overview

I’m super happy about this double life coming to an end, notably for one reason: in this first month, more than ever before, I’ve been repeatedly reminded of how unique and empowering this opportunity really is. Many aspects of the project that would have slowly decayed over time got the polishing they deserve, and some other things on which I once considered nearly impossible to make progress actually started moving, simply by having enough time to work on them.

The most staightforward indicator here is, of course, my GitHub contributions. I have personally made a total of 1159 rustup contributions throughout 26H1, giving an average of ~193/month. On the other hand, after one month I got the confirmation that I can now make it full-time, that number nearly doubled.

It should be noted, however, that I also had to spend a considerable amount of time outside of the rustup repository in this first month, not only for out-of-tree efforts such as the invesigation and prototyping regarding the ongoing project goal, but also for all my paperwork related to landing a new job. With all that taken into account, I would estimate that the actual bandwidth bump should be around 5 times the previous average.

Maintenance

Proper maintenance lays the foundation for any further development on the project, and this has been particularly the case for this month, as rustup has been suffering from lack of bandwidth since I left my previous job.

As a natural result, cleaning up the backlog and picking up the pace in that field has been the most important thing in this first month, and I have made a lot of progress on that front:

Triage

Rustup has had over 40 issues closed during this month, which is a great deal for a repo with around 400 open issues remaining.

Notably, I was able to close around 20 actual stale issues accumulated over time, and this doesn’t contain certain “spam” issues that naturally occur in any open-source project. It turns out that a lot of them were actually duplicates without being explicitly marked as such, which has been a quite clear sign of the context loss which is almost inevitable without someone actively paying continuous attention to the issue list. I trulty feel relieved that some time has been explicitly allocated to pull this off, and I hope that keeping this trend will help us focus on the issues that really matter.

Fixing the Code

It wasn’t just the issues that were piling up, but also some bad code. Apart from the conventional bugfixes, I’d like to highlight one particular issue that I resolved since I believe it is quite representative of the kind of problems that we previously had with rustup:

It was shortly after the v1.29.0 stable release that our teammate @ChrisDenton had realized a surprising new behavior: rustup-init started to create a settings.toml file then triggered a warning about it existing, which felt clearly wrong. This has been an excellent finding in itself, and after a short discussion within the team between Chris, @FranciscoTGouveia and myself, we swiftly concluded that we should be more careful emitting a warning in this case. Following that conclusion, Francisco submitted a PR to mitigate this warning, which was then merged into trunk.

However, the previous conclusion turned out to be a bit too hasty. I took a closer look at the issue during my MiR hours and noticed that the previous PR was fixing the wrong thing, as there was actually a regression: a seemingly harmless refactor changed the initialization order of certain data structures, and as a side effect, not only did it create a new settings.toml file, but the whole $RUSTUP_HOME layout had been initialized even before the installer was started.

As such, the original behavior reported in the issue was merely a symptom of a deeper problem, and we went too far in trying to fix it without understanding what actually happened. Once I realized that, I have quickly reverted the said change and added a regression test, while keeping Francisco’s addition where it makes sense.

Looking back, I’d like to point out two existing things highlighted by this incident:

  • Our codebase could use some improvements in terms of refactoring friendliness, especially in terms of side effects, and it would be great if we could add more comprehensive end-to-end tests.

  • Despite t-rustup doing its best carrying the weight of a decade-old codebase with the limited resources, it has been hard to tackle the issues while keeping the context of recent changes to the codebase around when the team isn’t able to dedicate enough time to it.

In fact, I believe this is exactly the kind of problems having a full-time maintainer on the team is meant to resolve, and I’m super grateful for being here to help.

Preparing the Release

My personal headline of the upcoming v1.29.1 stable release is that it will be the first patch version bump to be delivered under our new release process.

Previously, rustup’s development was painfully serial1. We were literally trying to cram everything from big features to small fixes, doc changes, host support, and webpage updates into a single release.

I completely understand that this could be a source of confusion for both users and contributors alike, especially when we made external contributors wait for a long time before their PRs could be merged, or we asked for user’s patience for a tiny fix while we were trying to land a major feature, and that is why I proposed the new release process, designed exactly to make patch releases easier by separating them from the trunk branch. In practice, thanks to the atomic commit model we have been enforcing in the project, backporting fixes to the release branch is quite mechanical and straightforward.

However, as we have to actually work with these changes “in production” to finalize it, we have indeed encountered more issues than we did with previous releases. I do expect that this situation will be temporary, and that we will be able to reduce user/contributor experience by delivering minor changes much more smoothly in the future.

Maintaining the CI

Rustup’s CI is known to be quite fragile!2 As the v1.29.1 stable release approaches, I had to restore it to an acceptable state, otherwise we might have problems delivering precompiled binaries to our users.

The issues I have addressed in this month are mostly related to the recent OpenSSL updates, as well as the new release process. Not very interesting, but definitely time-consuming and necessary to keep the project healthy.

Project Goals

Process-Safe Rustup

After multiple failed attempts working on this issue (mostly due to limited bandwidth) since 2023, I have finally managed to revive a draft from 2024 make this a proper project goal.

Once the project goal has been accepted, I quickly picked up my initial design of rustup’s new transactional semantics and the out-of-tree PoC I have made previously. I was able to iterate quite a bit on both during this month,

Compared to the v1 which came out earlier this year, this new version has a few main improvements:

  • It has a more fine-grained and more platform-agnostic locking scheme, for which I spent some time learning TLA+ and came up with a specification of the proposed execution flow to be more confident about its correctness.

  • It has a more gradual rollout plan, which feels way more realistic in terms of actually implementing the new semantics into rustup’s existing codebase. @cachebag and I have individually came up with the idea of adapting the A/B partitioning scheme for the transitional period (see the section on community building for more about our collaboration on the topic).

Currently, the outlines of my new design have been finalized, and I’m actively evaluating if the new rollout plan can fit into the overall design. If everything goes well, I’m aiming at releasing the v2 of my proposal early next month for comments.

Community Building

I have helped quite a lot in improving our existing documentation for easier onboarding. This includes increasing the visibility of our contribution guidelines, collaborating in pinning down our AI/LLM policy, clarifying in our user guide the differences between the host platform and the compilation targets, and finally adding a new dev guide section regarding supporting new Tier 2 platforms with host tools.

As for of mentorship, I have spent quite some time this month discussing with my GSoC mentee @Cloud0310 the various design decisions and implementation details of the platform directories support project, and I have seen quite solid progress on their side. By the end of August, they have successfully implemented the outlines of the project, and I am looking forward to seeing the result getting polished and merged into trunk in the near future. In addition, he has also inspired me to improve the project in various ways.

In addition, I have also collaborated with @cachebag who has been pretty enthusiastic about contributing to rustup regarding various subjects. We have interacted a lot especially when discussing the design of the “Process-Safe Rustup” project goal and reviewing his PRs and drafts trying to implement a few basic notions in the design. Notably, his idea of introducing deliberate checkpoints in rustup’s execution flow has reached mainline, which I believe has great potentials in rustup’s future end-to-end tests in verifying the correctness of the proposed execution flow, and I am looking forward to reusing part of his draft for the toolchain publishing procedure.

Conclusion & Acknowledgements

This first month still feels so unreal to me, but I am already seeing the various benefits that this precious opportunity has brought to the table for both the project and myself. I can’t wait to see what I can achieve in the next months, and I am looking forward to the future of Rust with great excitement.
